Strategic workshops for a company in the agricultural industry

Category: Category: lean projects

General informations

According to the assumptions of process approach, management system in the organization should be approached globally, starting with defining the customer needs, identifying processes and their interconnections. Such approach allows developing appropriate methods and tools that support management of the organization.

What did the organization need?

The company needed to define and standardize decision-making processes, minimize conflict when resources are limited, reduce dysfunctional attitudes within a team (lack of responsibility for the common goal, lack of replacement, inadequate information flow).

Main objectives

Main objectives

  • Better understanding of the value flow in the organization
  • Develop an appropriate strategy that will serve as a reference point for decision-making processes
  • Plan actions to improve processes in the subsequent stages of the project

The company needed to define and standardize decision-making processes, minimize conflict when resources are limited, reduce dysfunctional attitudes within a team (lack of responsibility for the common goal, lack of replacement, inadequate information flow).

The course of the project

During strategic workshops with the participation of the board members, the following items were defined: core processes, suppliers and internal clients, their interconnections and shared resources.

During the class, a general process map was created, based on the SIPOC diagram (Suppliers, Input, Process, Output).

Results

Results

  • Defined core and supporting processes
  • Analyzed which processes are a priority in terms of resource access
  • Developed a tool that will enable identification of periods of time throughout the year when resources may be limited (due to too many tasks piling up at the same time)
  • Planned several tasks to be completed soon that support process organization (quick wins)
  • Directors of specific areas were engaged in the process of building a process tasks map
  • Planned workshops with the participation of key personnel aimed at defining standards and decision paths
